How to Assess Your AI Readiness in 5 Steps
Most leaders we speak with in 2026 don't have an AI problem. They have an AI readiness problem.
The pressure is everywhere. The board is asking what you're doing with AI. Your competitors are issuing press releases about agentic workflows. Your inbox is full of vendor demos. And somewhere in your organisation there are probably three or four pilots running that nobody can quite explain the business case for.
The instinct is to move faster. The smarter move is to stop and assess where you actually stand — honestly — before you spend another quarter of budget.
Here is the five-step framework we run with clients. You can do a lighter version of it yourself in an afternoon. It will tell you whether your next AI investment is going to compound or evaporate.
Step 1: Audit Your Data Foundation
AI does not fix bad data. It amplifies it.
Before you scope a single use case, answer three blunt questions about the data you intend to feed any model, agent, or assistant:
- Where does it live? If the answer involves more than four systems, three spreadsheets, and a shared drive nobody owns, your first AI project is actually a data project.
- Who owns it? Every critical data domain — customers, products, transactions, employees — needs a named owner who is accountable for quality. If you cannot name them in under ten seconds, you have a governance gap.
- Can a person trust it today? If your finance team manually reconciles a number every month before a board pack goes out, an AI is going to make the same mistake faster and at greater scale.
A useful rule of thumb: if your data would not survive a rigorous internal audit, it will not survive being put in front of a customer through an AI interface either.
Step 2: Map Your Highest-Value Use Cases
Most AI strategies fail because they start with the technology and look for a problem. Reverse it.
List every process in your business where one of the following is true: it is repetitive, it is judgement-heavy but rules-based, it is bottlenecked by humans reading or summarising text, or it produces a decision that is currently inconsistent across the team.
Now score each one on two axes — value if solved (annual cost, revenue impact, or risk reduction) and feasibility (data availability, regulatory exposure, integration complexity).
You want to start in the top-right quadrant. We worked recently with a mid-market insurer who had been chasing a generative AI claims chatbot for eighteen months. When we ran this exercise, the highest-value, highest-feasibility opportunity was actually automated triage of broker emails — a less glamorous problem that paid back in eleven weeks.
Glamour is not a strategy. Payback is.
Step 3: Assess Your Team's Capability and Capacity
There is a difference between having people who are excited about AI and having people who can deliver it.
Map your team against four roles that any serious AI initiative needs:
- A business sponsor with budget authority and a real KPI on the line.
- A product or process owner who knows the workflow being changed in painful detail.
- Technical capability — either internal or partnered — that covers data engineering, MLOps, and model evaluation.
- Change capacity in the affected team. This is the one most often missed.
If your operations manager is already running three transformation projects and has a hiring freeze, dropping an AI workflow into her team will not go well no matter how good the model is.
Be honest about what you have, what you can hire, and what you should partner for.
Step 4: Stress-Test Your Governance and Risk Posture
Two years ago, AI governance was a slide in someone's strategy deck. In 2026, it is a board-level conversation, and regulators in most jurisdictions have caught up.
Run a quick stress test. For your top three planned AI use cases, can you answer:
- What data is the model trained on or retrieving from, and do we have the right to use it that way?
- What happens when the model is wrong — who notices, how quickly, and what is the cost?
- How do we evaluate model performance over time, and who is accountable for that?
- If a customer, regulator, or journalist asks how a decision was made, can we explain it?
If you cannot answer all four for a use case, do not go live with it. Build the governance scaffolding first. It is far cheaper than the remediation conversation later.
Step 5: Build a Learning Loop, Not a One-Off Project
The single biggest predictor of AI success we see is whether an organisation treats its first deployment as a project or as the start of a capability.
Project thinking says: launch it, declare victory, move on. Capability thinking says: launch it, instrument it, measure it weekly, retrain it, expand it.
The mechanics are simple but they need to be designed in from day one. You need clear success metrics tied to business outcomes — not model accuracy. You need a feedback channel from the humans who use or are affected by the system. You need a regular review cadence with the sponsor in the room. And you need a budget line for the second, third, and fourth iteration, not just the build.
Organisations that get this right compound. The second use case is faster than the first. The third is faster than the second. By year two, AI stops being a series of expensive experiments and starts being a quiet operating advantage.
